The next step up in your Lean organization. Green Belts are capable of solving problems in the entire department they work in, so spanning different teams.
The impact hey can make is much bigger, as they look at the overall process.
They do this by applying a bigger set of tools then the Yellow Belt and by using a standard project execution methodology while using a much bigger toolset.
Every Green Belt project passes the following phases, called DMAIC:
- D – Define
The most important project phase.
Find out what the real problem is, related to business goals.Using tools like Problem and Goal statement, Project Charter, A3, SIPOC, Intent and Clarity Alignment.
- M – Measure
Find out how big the problem is.
Using tools like Top level Process Mapping, Voice of the Customer, Value Stream Mapping, Swim Lane Mapping, Sponsorship spine, Critical to Quality definition, Stakeholder Analyses, Risk Matrix.
- A- Analyse
What is causing the problem?
Find the true root cause, avoid a band-aid solution.Using tools like Graphical Tools, Fishbone, Effort/Impact Matrix, Benchmarking, 5 Why’s, Ideal and Future State Maps, Current Capability Study.
- I – Improve
Implement countermeasures.
Finally, we get to fix the problem!Using tools like Brainstorming, Solution Selection, Risk Matrix, Ideal State and Future State Maps, Mistake proofing, Standardized Work, Communication plan and Control Plan.
- C – Control
Anchor your countermeasures.
Much to often, all the great solutions are abandoned and things turn back to the old situation. This phase is here to prevent just that.
Using tools like Kaizen Newspaper, New Capability Estimate, Control Charts.
